At the top, most leaders quietly become the thing the business runs on. Every decision routes through you, every fire needs your hands, and the whole operation would seize up without you in it. That feels like strength. It’s a structural flaw. A mechanism has a ceiling — the business can only grow as far as you can personally carry it. The leader’s actual job is to design the system the business runs on, then step out of it far enough that the system can hold without you.

Diagnose before you intervene

Most executive coaching starts with behavior — communicate better, delegate more, manage your calendar. None of that holds if it’s aimed at the wrong system. CO2 works from the TRIAD: execution, coordination, and the belief system underneath both. Before anything changes, we find which one is actually broken. Usually it isn’t the one that’s loudest.

You can’t coach your way out of being the mechanism by adding a new habit. The habits you have now are rational responses to what you believe about what happens if you let go. Durable change starts at that level — what you believe is true about your indispensability — not at the level of a new morning routine.
